Dropshipping Agents in 2026: When to Switch and How to Pick One
There is a point in every store's life where AliExpress stops being the right answer. Not because it is bad, it is the cheapest way to test a product, but because the things it cannot do start costing more than they save.
An agent fixes those things. This page covers what one actually does, the volume at which the switch pays for itself, and how to avoid the ones that will waste three months of your time.

What an agent actually does
Three functions, and the middle one is what most sellers underestimate.
Sourcing. They find the product, often the same factory a marketplace seller uses, without the intermediary margin. They can also find products that are not listed on any marketplace, which matters once you want something slightly different from what everyone else sells.
Quality control and consolidation. They receive the goods, check them, and ship. When a customer orders three items, an agent sends one parcel. Without one, the customer receives three separate deliveries on different days, which is a poor experience and generates support tickets, I go through exactly this in my video on sourcing agents (French).
Packaging and branding. This is the difference between a store and a reseller. An agent puts your product in your packaging, with your insert. Without that, a buyer who has ordered from AliExpress before recognises the parcel, the packaging tells them exactly where it came from and roughly what it cost. I make that point in my supplier video: even with no branding on the box, customers who have received one before know.
When to switch, and when not to
Stay on a marketplace while you are testing
An agent needs volume to be interested and to be worth the coordination. Before consistent orders, AliExpress or a dropshipping platform is the correct choice: no minimum, no relationship to manage, no cash tied up.
Switching too early is the common mistake. You take on the overhead of managing a supplier relationship for a product that may not survive its second week.
Switch when these become true
Consistent daily orders, typically 10–20 a day on one product, as set out above.
Delivery time is costing you. Refund requests and "where is my order" tickets are the signal.
You want your own packaging. Not possible at marketplace scale.
Multi-item orders are frequent. Consolidation alone can justify the move.
On delivery: an agent's end-to-end time, dispatch plus delivery, is usually materially better than a marketplace's, as I explain in the beginner series. That is one of the main reasons to move, ahead of unit price.
Do not switch if
The product has not sold consistently for several weeks.
You cannot fund a slightly larger buffer of stock.
Your volume is spread thinly across many products with no clear winner.
Private agent vs agency
A private agent is an individual or small team. Cheaper, more flexible, usually more responsive. The risk is concentration, if they disappear, you have no supply chain.
An agency has infrastructure: warehouses, dashboards, integrations, staff cover. More expensive and less flexible on unusual requests, but it survives one person leaving.
Start private if your volume is modest and your requirements are simple. Move to an agency when downtime becomes more expensive than the premium.

How to find and vet one
1. Define what you need before looking
Product, monthly volume, destination markets, packaging requirements, acceptable lead time. An agent cannot quote against a vague request, and vagueness attracts the agents who will quote against anything.
2. Ask these questions, in writing
What is your unit price at my monthly volume?
What are all the fees, sourcing, inspection, packaging, shipping?
What is the dispatch time after an order arrives?
Do you inspect every unit or a sample?
What happens when a parcel is lost, and who pays?
Can you show a store currently working with you at similar volume?
The last one filters hardest. An agent operating at your scale can name a reference; one who cannot is either new or not doing what they claim.
3. Watch for the red flags
Vague pricing. A real agent gives a line-by-line quote. "It depends" after a specific request means the price will move once you are committed.
No quality control. If they cannot describe their inspection process, there isn't one, and defects arrive at your customers.
Slow or inconsistent replies. Response time during courtship is the best version you will ever see.
No verifiable proof. Screenshots are not references.
4. Run a trial order
Ten to twenty units, shipped to real addresses if possible. You are testing dispatch time, packaging quality, actual delivery duration and how they handle a problem, create one deliberately if none occurs.
This is the same discipline as any supplier: what your customer receives is the only thing that counts, and no quote tells you that.
What it costs
Agents make money on the unit price margin, sometimes with a service fee. Expect a lower unit cost than a marketplace at volume, offset by fees, plus better packaging and faster shipping.
The comparison that matters is not unit price against AliExpress. It is total cost including refunds and support time. Take a worked example: a product that costs €0.50 more per unit but arrives a week earlier in your own packaging usually wins on net margin, because refunds are the most expensive line in dropshipping.

Agents alongside platforms
Most stores run both. A marketplace or dropshipping platform for testing new products, an agent for the one or two that work. Nothing requires you to choose.

An agent is worth arranging for a product that sells consistently, so the question upstream is which product that will be.
